After 9 years of working with business owners on AI implementation, I keep seeing the same pattern. Someone decides to bring AI into the business. They spend the first two weeks researching every possible tool. They invite four people to a planning meeting. They write a scope document that covers twelve workflows. Then they run out of momentum before anything ships.
Three things kill AI projects early: scope creep, no single owner, and no measurement. If you try to do too much at once, nothing gets done. If everyone is responsible, no one is responsible. If you never define what success looks like, you cannot tell whether you have it.
This playbook fixes that. One focus per day. One workflow. One prototype. Seven days from decision to data. Here is how it works.
Do not open a single AI tool today. Your only job on day one is to watch how work actually happens in your business.
Walk through your week in your head. Better yet, pull up your calendar, your email inbox, and your task list from the last two weeks. Ask yourself one question: where did the hours go? Not where you planned to spend them. Where they actually went.
Look for the tasks that show up every single week without fail. Lead follow-up emails. Appointment confirmations. Pulling data from one system to enter it into another. Writing the same report five different ways for five different people. These repeating, low-judgment tasks are your targets.
By the end of day one, pick one. The workflow that costs you the most hours per week. Write it down and put it somewhere you will see it tomorrow. That is your project.
Before you can automate something, you have to understand it. Today you write down exactly how the workflow runs right now, step by step.
Start with the trigger. What starts this workflow? A new lead coming in. A form submission. An invoice getting paid. A meeting ending. Then follow it forward. What happens next? Who does it? What information do they need? What do they decide? What do they produce?
Map three things for every step:
Inputs. What information or material does this step need to start?
Decisions. What judgment calls happen here? What varies depending on context?
Outputs. What does this step produce? Where does it go next?
Pay close attention to the decision points. Steps with no real decisions, just inputs in and outputs out, are where AI earns its keep fastest. Steps that require genuine judgment are where you stay in the loop for now.
Now you write. Not code. Not a tool configuration. A plain-language description of what you want the AI to do.
If the workflow is a writing task, write your first prompt. Give it context, the inputs it needs, and a precise description of the output. Be specific. "Write a follow-up email" is not a prompt. "Write a two-paragraph follow-up email to a prospect who attended our free consultation but has not responded in five days. Friendly tone, one clear next step, no pressure." That is a prompt.
If the workflow involves moving data between systems or triggering actions based on conditions, write an agent spec. Describe the trigger, the steps, the decisions, and the outputs in plain English. You will hand this to a tool or a developer, but writing it in plain language first makes sure you actually understand what you are asking for.
Do not aim for perfect today. Aim for complete. A rough, complete spec you can test beats ten polished outlines that describe problems without solving them.
Today you build something, and it does not need to be pretty.
Take the prompt or spec from day three and put it into whatever tool fits the job. For writing tasks, that might be a custom GPT, a Claude project, or a simple prompt saved in your team's shared doc. For workflow automation, it might be a Zapier sequence, a Make.com scenario, or a basic n8n flow. The specific tool matters less than getting something running.
The goal of day four is not a finished product. It is a working prototype you can test against real inputs. It will be clunky. It will have gaps. It will not handle every edge case. That is fine. The only version of a prototype that helps you is the one that exists.
A common trap here is spending day four still planning. If you catch yourself writing more documentation instead of building, stop. Open a tool. Paste your prompt. Run it once. That counts as a prototype.
Synthetic tests lie. Real inputs tell the truth.
Pull five actual examples of this workflow from your recent history. Real leads. Real customer emails. Real data sets. Real invoices. Whatever your workflow touches, grab five that actually happened in your business in the last 30 days.
Run each one through your prototype. Do not intervene or coach the AI while it runs. Let it produce an output, then evaluate that output honestly against what you would have done manually.
For each test input, write down:
Five inputs is enough to find your top failure modes. You do not need a hundred. You need enough to see the pattern.
Look at your notes from day five. Group the failures. You will almost always find that most problems trace back to two or three root causes, not fifteen separate issues.
The most common first-week failure modes: the prompt lacks enough context, so the AI guesses and guesses wrong. The output format is not specific enough, so the AI produces something structurally correct but practically unusable. The AI is missing key business information, like your pricing, your tone rules, or how you handle specific edge cases.
Fix those three things. Add context to the prompt. Tighten the output format. Add one or two constraints. Then run your five test inputs again and check whether the outputs improved.
Resist the urge to fix everything at once. You will find ten things you want to change. Fix three. Changing too many variables at once makes it impossible to know what actually worked.
Week one ends with a decision, not a celebration.
Today you measure what you actually built. Go back to the workflow you picked on day one. How many hours per week did it cost before? How much time does the prototype save per run? What is the quality of the output: usable as-is, needs a light edit, or needs a full rewrite before it leaves your hands?
Three paths forward based on what you find:
Write down your decision and the data behind it. That document becomes the foundation for everything you build next.
Everything in this playbook depends on one thing: staying in scope.
You will notice other workflows you want to automate on day two. You will want to rebuild the whole thing from scratch on day five. You will be tempted to delay the day seven decision because the results are mixed. Do not do any of those things. One workflow, one week, one decision.
Speed matters here because momentum matters. The business owners who move fast in week one are not reckless. They are disciplined. They pick small, ship fast, measure honestly, and move to the next thing. That cadence compounds. By week four, they have tested four workflows and have two running in production. By month three, they have a real picture of what AI can and cannot do in their specific business.
The owners who wait until everything is perfect, who plan for six weeks before building anything, are still planning at month three. That is not caution. That is a different kind of risk.
